The first shot is the original but I changed it to b&w but to me the focus seems to be taken away does any one have any advice to fix it with leaving it in b&w?

I say just stay with the color one. If you really want the black and white one, try to find a way to get more contrast between the gator and the background.

I like the idea about putting the color gator on the b&w background. I will have to try and figure out how to do that.

Have you tried decomposing your colour photo in different ways? (Don't know if you have done this before, but it is pretty straightforward if your software supports it).
Start with RGB, and have a look at the red channel. I found that the contrast was better for this subject, especially in the eye, where I think your conversion gave up some depth and contrast. The red channel is often very noisy, but is not too bad on this photo. The K channel in CMYK (inverted) was also pretty close to the way the red channel looked. EL

I think i kinda know what you are talking about but my photo editing program is very limited and outdated. is there a way you could show me or explain it a little more?
